  一、 业务人员薪酬由底薪、佣金两部分组成。
  二、 底薪
  2-1 标准:
  片区经理月薪1200元+每月过程考核奖(详见过程考核实施办法)
  业务助理月薪1000元+所属片区经理过程奖的30%
  初级业务助理月薪:本科900元,专科800元(不参加过程考核)
  注:新聘用员工实习期(2个月)本科700元,专科600元,实习期满自动转为初级业务助理
  2-2底薪发放时间为每月5日,出差人员回公司后领取底薪。
  三、佣金
  3.1佣金
  3.1.1佣金标准:佣金=提成-分担费用-失误损失(包括本政策、业务管理制度、市场财务制度、业务人员业务费用制度范围内的所有应承担的损失)
  3.1.2 年底货款两清、账目明晰的,春节前可发放全部佣金.

  3.2.2销售公司后勤人员(包括财务人员)参考片区平均收入、结合个人工作表现给予奖励。
  3.3业务助理提成为该市场业务员提成总额的15-20%,由该市场的片区经理负担,初级业务助理不参与提成分配。
  3.4 库存细则
  3.4.1 库存率=(退货总额/全年发货总额)×100%
  3.4.2 库存率指标
  长江以北库存率为13%,长江以南库存率为8%,广东库存率为6%。
  3.4.3 奖罚标准
  库存率减少,奖励减少货款金额的3%;库存增加,则扣除增加货款金额的3%企业员工人事档案管理办法(13个doc)。
  3.5 罚款
  3.5.1 片区经理过程考核详见《过程考核办法》

  最有代表性的六种业务员薪酬制度
  业务代表是企业的一线人员,合理的薪酬体系能充分调动业务代表的工作积极性,原先干多干少一个样、干与不干一个样的大锅饭制度已经被干多拿得多、干少拿得少的制度彻底更替,至于业务人员到底该拿多少?企业在发薪水的时候究竟发多少?这需要企业建立一套行之有效的薪水制度。
  “买力”和“卖力”市场永远是矛盾的,但决非不可调和,而调和的关键点就是制定一套合情合理的薪酬体系,它是留住人才、维持企业发展的原动力,笔者根据多年服务众多企业的经验,总结出六套薪水制度,其中前三种薪水制度比较常见,而后三种薪水制度目前也有不少企业正逐步施行。
  1、 高底薪+低提成
  以高于同行的平均底薪,以适当或略低于同行业之间的提成发放奖励,该制度主要在外企或国内大企业中执行的比较多,国内某家电企业在上海的业务代表底薪为4000,提成为1%。属于典型的高底薪+低提成制度。
  该制度容易留住具有忠诚度的老业务代表,也容易稳定一些能力相当的人才,但是该制度往往针对的业务代表学历、外语水平、计算机水平方面有一定的要求,所以业务代表不容易轻易进去,门槛相对高些。
  2、 中底薪+中提成
  以同行的平均底薪为标准,以同行的平均提成发放提成,该制度主要在国内一些中型企业运用的相当多,该制度对于一些能力不错而学历不高的业务代表有很大的吸引力。业务代表考虑在这样的企业长期发展,主要受中国传统的中庸思想所影响,比上不足比下有余。目前打部分国内企业采取的是这种薪水发放方式。
  3、 少底薪+高提成
  以低于同行的平均底薪甚至以当地的最低生活保障为底薪标准,以高于同行业的平均提成发放奖励,该制度主要在国内一些小型企业运用的相当多,该制度不仅可以有效促进业务代表的工作积极性,而且企业也无须支付过高的人力成本,对于一些能力很棒、经验很足而学历不高的业务代表有一定的吸引力。
  最具创新的是国内某保健品企业,该企业走的是服务营销体系,其薪水制度为:该城市最低生活保障(450元)+完成业务量×制定百分比(10%)
  这种薪水制度,往往造成两种极端,能力强的人常常吃撑着,能力弱的常常吃不着。
  4、 分解任务量
  这是一套比较新的薪水发放原则,能够公平地给每个业务代表发放薪水,彻底打破传统的底薪+提成制度。
  某公司共10个业务代表,在2005年4月份制定的销售任务50万,那么每人的平均任务是5万,当业务代表刚好完成属于自己的任务额5万的时候,就拿到平均工资3000元,具体发放方式有一个数学公式可以计算:平均薪水×完成任务÷任务额=应得薪水。
  按照上面的例子来计算,当一个业务代表完成10万的销售,那么应该得到的薪水就是6000元。这种薪水制度去繁就简,让每个业务代表清楚地知道可以拿多少钱。可充分激励优秀的业务人员,并且可以让滥竽充数的业务人员根本混不下去。
  5、 达标高薪制
  顾名思义,这是一个达到标准可以拿到高工资的薪水制度,对于业务人员来说,有一个顶点可以冲刺,这个顶点并非遥不可及,应当让10%左右非常有能力的业务人员拿到。这样才能激发更多的业务人员向目标冲刺。
  某销售公司采取达标高薪制,给业务代表开出的薪水是10000元/月,销售人员必须达到20万的销售业绩才能拿到这1万元的薪水,业务代表平均距离20万元中间的差距,按照8%扣除,譬如完成了10万,实际薪水只能发放2000元。
  具体发放方式有一个数学公式可以计算:
  最高薪水—(最高任务额—实际任务额)×制定百分比=应得薪水。
  这里的“制定百分比”非常关键,应略大于最高薪水÷最高任务额。
  6、 阶段考评制
  该薪水制度采取的也是底薪+提成制度,也是常规按月发薪水,但有一项季度考核指标,采取季度总结考核的方式。具体*作方式是每月发放薪水的时候,提成不完全发放,譬如提成只发放3%,剩下的5%要到三个月后,按照总业绩是否达标进行综合考评,然后再发放三个月的累计提成薪水。
  该方式能有效杜绝业务人员将本应该完成的业绩滞后,或提前预支下个月的业绩,并且有效减少有能力的业务人员干不满3月就走人情况发生。对于业务人员来说,每三个月都有一笔不少的“额外”薪水,相当于一年多发了4次薪水,从心理的暗示效应说来说,对业务人员也是一种不小的鼓励。
  当然,薪水制度远远不止以上六种,无论哪种薪水制度,留住人才并且让企业可持续发展才是最终目的,对于一个企业来说,绝对没有给业务人员发高了薪水或者发低薪水了一说,只有发对了薪水或没有发对薪水之分。
  对于一些人才流动性大、业务人员普遍对薪水怨声载道、员工普遍缺乏工作激情的企业来说,适当变化一次薪水制度,也不失为一种行之有效的方法。

  本人是一个销售方面的新人,接触销售2年多,任销售经理时间也不长,销售理论等都没有经过系统培训,现在刚入职到新公司,通过市场方面的调查情况写了这么些话给老总,同时转载给各位前辈看下,请大家批评指正错误和不足的地方,谢谢!
  我于11月27日正式进入我司工作。由于之前接触的工作层面不同,初来我司,对于我司所销售产品的具体情况都不太明白,所以非常有必要对我所要负责的区域进行一个较为详细的调查和了解,以及对各方面的调控和操作都要有着基本上的掌握。
  通过两个星期对终端和客户的调查了解,整体上对东区市场的情况有了较初步的认识。对客户的基本情况、结算方式、整体销量、回款速度、促销员的基本情况,以及我们的业务开展情况都有了大致的掌握。
  同时在最近的观察中,也看到了部分我觉得有必要发表个人认识和见解的地方。
  一、我司的买断与铺货的结算方式
  1、买断与铺货的资金压力和风险周期分析;
  买断方面,我司实行的是现款现结,不退货。这样,资金运转周期比较短,短期效应比较大。同时,资金压力也风险都降到了最低。而铺货的结算方式,资金覆盖面广,运转周期长,流动资金比较大,也就造成对于资金的压力和风险周期针对买断而言,都有大幅度的增大,正因为这个原因,我司主要还是提倡买断的结算方式。
  2、买断与铺货的成本和利润空间分析;
  1)对于我司来说,买断的利润比较低,我根据我司的部分机型的买断价格和铺货价格比较了下,平均对比起来,买断出货价比铺货出货价相差了约220元/台。而铺货的终端上促销员的话,提成的平均金额为75元/台,无形中,两个结算方式就利润方面的对比,我司平均要降低了145元/台的手机利润。
  2)对于结算方式为买断的客户来说,由于现款现结,而且不能退货和无价格保护,再加上对自身的资金占用周期来讲,提货就比较谨慎。提货量少的话,在其终端上柜的同款机型的数量就少,上柜数量少,那么就直接关系到销售量;相反,铺货的客户,上柜机型的数量多,在店面的整体宣传就有了一种无可比拟的优势。对于买断的客户,由于我司的利润空间降到了最低,不能上促销员,虽然利润对比铺货较高,但是由于宣传方面的劣势再加上铺货终端有促销员的努力推荐,整体销量对比,相差无几,甚至要差,而且买断的利润空间要低,
  这样就造成了我司自身的利润少之又少。虽然,我司尽量把优势发挥在产品性价比方面,但是还是没有太好的效果。
  3、建议:
  1)改变结算方式:
  a,铺货,按照正常的铺货方式操作,区域经理应该做到,首先,要对每天给铺货经销商的出货数量,和每天经销商的销售量及库存数都要了然于胸。其次,要根据这些数据进行分析,及时回款,及时上货,不要积压库存。
  b,购销可退货,即对于经销商给予现款现货的结算方式,但是我司可以承诺一个月内经销商因为滞销在机器不影响我司二次销售的前提下,可以给经销商提供退货,但是退货款只能在下次提货的货款中低扣,而且我司承诺给其长期库存价保,出货价格可以在买断价和铺货价之间自行控制,相信这样的操作方法对于经销商必然还是会有兴趣。
  c,我司对于经销商提供某几款机型几台作为铺底上柜给经销商,经销商如果再要提货,必须按照现款现结的方式来结算,价格就按铺货价格体系来操作。其中铺底的机器所有权归我司所有,合作终止时,我司有权收回,已销售须按照当时的出货价格结算。
  2)提高客户信用度
  a,寻找合作对象,要选择整体形象和信誉相对要好的客户,作为资金安全的前提。b,要求客户填写我司的客户信用报告和提供我司所需要的文件,给客户强调合作的诚信和责任。(客户信用报告见附件)
  二、客户掌控以及渠道掌控
  通过近期对东区市场的了解,发现区域人员对于销售工作仅仅停留在单一的送货到售后到回款的工作方面,随机遇到问题随机处理,工作非常被动,不能主动的找出问题,优化环节,缺少了最重要的客户掌控,渠道掌控和终端拉动,销售人员对于自己的工作职嫩含糊不清,只做了最表面的基本工作,根据我司的实际情况,我冒昧阐述一下各个工作岗位的工作职能。
  1,市场督导。
  督导工作不能仅仅局限于促销员管理方面,一方面督导要提高自身的素养,包括对于销售技巧和手段的认识,处理促销员在销售工作中出现的难题;另一方面提升自身的管理能力,
  协调能力,善于处理促销与门店负责人,促销员与其他公司促销员,促销员与店员之间的种种或大或小的矛盾。下面提两点本人的个人管理经验:
  1)帮助销售。市场督导应该连同培训师一起,对于我司无促销员渠道的店员,进行简单有效的销售技能培训,要给经销商和终端门店负责人认识到,我们不仅仅是机器上了柜,同样我们一直关注关心他们的整体销售,对于销售技能方面我们给他们他们进行帮助培训,让他们对于我司的形象素质都会有着非常好的印象,他会觉得我们在帮他们,同样,不但在销售上他们的感激心理能帮助我司,对于合作方面,都有这良性发展;
  2)惯性推销。在帮助销售的同时,认真教会门店店员关于我司机型的独特卖点和销售技巧。通过这样的培训,店员如果能够按照教其的方法卖出我司的机器后,肯定在内心有一定的成就感和满足感。这样,在再一次向客人推荐我司的机型,在信心上都会有一定的提高,通过多次的成功,很容易就会形成:某些店员专会推荐我司的机型,而且成功率非常高,以后有客人上门,都会主动的推荐我司的机型,这就是成功的惯性推销,这对于我司的机器在终端门店冲量是很有效果的。
  2,业务代表。
  除了正常的上柜、售后和回款工作外,在此过程中所接触到的客户工作人员都要建立非常良好的关系,这样在对于自己的工作开展有着莫大的方便,对于自己的基本工作的开展有着比较稳定保障,而且对于其他与其合作的我司的竞争对手的合作情况都能有一定的了解,而且对其公司内部的新政策,以及各方面的有效信息的掌控都有着很大的好处,业务代表最首要的就是通过自身的努力保证送货→回款→售后整个销售链的正常运行。另外还有工作的几个要点:
  1)形象管理,对于我司的机型的柜台陈列,和海报宣传,都能做到和店员以及负责人良性沟通,把我司的记型宣传以及形象工作做好;良好的宣传布置和陈列效果会大大刺激购买、提高销量,所以,每次拜访都去帮他整理宣传资料架,做一个漂亮的陈列,让事实说话并影响经销商;
  2)价格管理,由于经销商想大幅度的提高自身的利润空间,往往抬高商品的零售价格,所以业务代表对于终端我司机型的零售价格,要与我司的指导零售价格对比不能偏差太大,不然就降低了机器本身的性价比,销售量更少,相对于以薄利多销的方法利润更低;
  3)竞品管理,对于竞争品牌的销售信息,包括价格,销售数量,经销商的毛利、其销售政策以及其销售行为都要有一定的了解,及时把信息汇报给区域经理。
  3,区域经理
  为了实现区域目标,区域经理需要开展大量的协调、沟通、指导、监督、扶持工作;同时,区域经理还需要不断地开拓市场、拜访客户、搜集信息、组织促销或开展其他类型的营销活动。
  1)目标管理,根据自身的销售目标、销售数据订好精确到每个客户的目标量,随时了解到目标完成率。例如,根据东区市场销量比例,来分配整体的销售目标,再根据各个客户的目标把销量划分到促销个人.(见附表:数据分析,由于调查数据区间太短的关系,数据可能不太合理,所以不太具备代表性,下面只是举例)
  通过各个客户的目标制订后,有促销员的渠道,把任务量分配到促销员个人,设定考核制度,努力达到预定销售目标。
  2)价格管理,强化业务代表日常工作管理,其重点在终端零售体系中及时反映不同渠道的价格指标,对于不合理的及时快速有效的解决,并协调解决价格差异。
  3)信息管理,区域经理必须建立起一套完善的信息管理体系,以此掌握区域渠道的基本动态,有效跟踪目标完成率,根据差异发现问题并归纳原因,及时解决。另一方面对于公司的决策性的信息,要即使传达给业务人员和督导,信息传递达到及时,有效。另外,要长期定期和不定期的亲自到渠道进行市场调研。
  4)费用管理,严格管理并控制区域内各种预算及费用的使用,指导其以最经济的方式运作。
  5)铺货管理,严密关注铺货客户每日的提货量,销售量,目标完成量,根据其数据严密掌控其销售动态,及时分配业务代表做好回款和上货的工作。
  6)客户管理:关于客户拜访和公关方面的工作,就不多阐述了,相信区域经理都有各自的经验,我就阐述下我个人的经验,当然,我的还是一个词,帮助管理。
  a,帮助经销商建立进销存报表。绝大多数的个体店经销商,对自身的利润率基本上都没有一个基本的掌握度,一般是要几个月做整体库存和资金盘点才知道自己的是赚还是亏。进销存表的建立可以让经销商知道他某一个区间的实际销售量和利润和安全库存数,可以提醒他合理安排进货,而不致由于断货、品种不全,失去很多应有的利润。以及先进先出的库存管理,可以让经销商减少损失。同时也对小区间甚至每天的利润都能做到一定的掌控。刚开始经销商可能不在乎,但我们只要耐心地去做,并告诉他这样做的意义,一旦出现断货或
  盘点亏损等问题,他就会想起你的方法,如果能让他能做到好的成功的系统的管理,至少他会因此感激你。因为你的做法是为了让增加效益,他也会感到你够专业。
  b.树立经销商对自己的信心。帮助经销商制订工作计划,把计划划分成阶段性目标,再落实。随着阶段目标的实现,经销商的信心也会一步步加强,对于工作目标和市场掌控的成就感会对你产生一定的依赖感和强烈信心,工作能做到这步,客户就基本抓在手里了。
  7)多做总结。及时总结每个月份客户的销售情况,和目标的完成率。完成不太好的客户,调查原因,多去了解情况,找门店店长,店员了解销售上不去的原因,如果,真是客户的客观原因,其本身的销量就不容乐观的话,我司的利润指数也就会一直偏低,这种情况下就要及时终止合作,避免浪费公司的人力和物力,降低公司的费用。认真总结销售量好的终端门店的优点,能把其经验和门店管理方法教让别的客户,让自己区域的客户都能快速良性的发展。
  前前后后就先阐述了这么多,这些基本上都是我这些天看到,想到的,不成熟和不足的地方,希望领导能指出。上面的一些方法和思想都是自己以前的个人经验,可能很多方面也需要客观面对,客观分析。

I’m studying at Xi’an jiaotong University. I major in e-commerce with a minor in law. In order to improve my English and master fundamental knowledge of computer application, I have passed CET6, the C++ language examination in the National computer Rank Examination Level2 and the database examination in the National computer Rank Examination Level3 with a ease. I always believe that one will easily lag behind unless he keeps on learning. The scholarships I have won during these years could certificate that I work hard.
